Why activity coaching stops working
When output plateaus, the instinct is to ask for more activity. If qualification is weak, more activity produces more unqualified meetings and a demoralised team. The constraint is usually quality of conversation, not quantity of dials. If you have not hired yet, start with how to hire your first SDR.
Per rep output is a coaching problem before it is a headcount problem. Moving average productivity from 2 to 6 SQLs per rep per month, a career outcome at GoComet, came from qualification frameworks and manager coaching cadence rather than from asking anyone to work longer hours. We advised and coached an established SDR team on meeting quality, outreach execution, follow up discipline, channel expansion, and reporting. Meeting no shows fell from 44% to 15%, LinkedIn was added as an outbound channel, and campaign level and rep level reporting was strengthened.
What the research says, and where the gains come from
The instinct when output drops is to ask for more activity or more headcount. The data points somewhere else. Across CSO Insights' sales performance studies, teams with a structured, dynamic coaching approach post materially higher win rates and quota attainment than teams that coach ad hoc, on the order of high teens to high twenties percent better, yet close to two thirds of organisations still coach informally (CSO Insights). Coaching is one of the few levers that reliably beats a tooling change.
Where the gains come from matters too. The biggest lift is not from the top reps or the strugglers, it is from the middle of the team, the core performers who improve most when the coaching is consistent. Frequency is part of it; teams coached weekly attain quota at far higher rates than teams coached once a quarter (MySalesCoach, 2026). One good session a month is not a program. That lines up with what I have seen. Measure the coaching, not only the quota
Most teams track everything except the thing driving the result. Sales Management Association research found that measuring coaching impact sits near the bottom of what teams actually track. If coaching is the lever, it belongs in the reporting: how often each rep is coached, on what, and how the rep rates it. There is usually a gap worth closing here too, most managers believe they coach more than their reps say they receive. A quick quarterly check on coaching quality catches that before it turns into missed quota.
